fix(server): new worktree threads run in the project folder of a repo with no commits - #22018

ApprovabilityVerdict: Would Approve Macroscope's review found this PR approvable — This is a focused server bug fix with targeted regression coverage: empty Git repositories now run from the project folder while normal and remote-backed repositories retain worktree behavior. An unresolved High-severity finding separately identifies a queued-run state inconsistency in the fallback path that must be addressed before approval. Needs human approval because:

- Line 428: Update the fallback guarded by canCheckOut in ThreadLaunchService so
it is used only when the repository has no commits anywhere. Check
repository-wide commit existence before selecting the shared project-folder
fallback; for a nonempty repository with an invalid baseRef, preserve and report
the checkout error instead.

Problem
Starting a "New worktree" thread in a project that is a Git repository with no commits fails at checkout:
git worktree add -b <branch> <path> mainexits withfatal: invalid reference: mainbecausemainhas no commit yet. Retry fails the same way. Reproduce withgit init, add the folder as a project, set new threads to start in a new worktree, and send a message. Details in #22017.Change
ThreadLaunchService.launchalready turns a worktree request for a Scratch project into{ type: "root" }before it creates the thread and run. A repo with nothing to check out now gets the same treatment, so the thread runs in the project folder, as a non-Git project does. A worktree of a repo with no commits would be empty anyway."Nothing to check out" means
HEADhas no commit, the repo has no refs at all (a newGitWorkflowService.hasAnyRef,git for-each-ref --count=1), and no origin fetch is due (startFromOriginis false, or the base has no remote). Any ref means a commit exists somewhere, so an orphan branch with a bad base ref keeps the worktree request and reports the checkout error as before.Making the decision before the run exists matters. The orchestrator reads a run whose
workspacePreparationisworktreewhile the thread has noworktreePathas failed setup, and holds queued messages behind it (startNextQueuedRun, and theworktreeMissingRunchecks in message dispatch). Here the run records a root preparation, so nothing is held.git rev-parse --verify HEAD^{commit}. The other checks only run whenHEADhas no commit. Clients sendstartFromOrigin: falseby default. All launch paths go through
launch: web, desktop, mobile, MCPt3_thread_launch, and scheduled tasks. Retry and queued preparation reuse the run's recorded strategy. No client or contract change.Scope and approval
Fixes #22017. I believe this is a small, focused fix for an obvious bug: a launch mode the settings offer always fails for one kind of repo. It changes no setting, default, or contract.
#15580 had the same goal and was closed in favor of #17791. But #17791 only adds a pre-launch check to the MCP tool, and it accepts a repo whose
HEADhas no commit and leaves that case to #15580. So the failure still happens on current main.Verification
Checked Git's behavior by hand on Linux in a throwaway repo:
git init -b main repo && git -C repo worktree add -b t3/x ../wt mainexits 128 withfatal: invalid reference: main, andgit rev-parse --verify 'HEAD^{commit}'exits 128 in the same repo.3 files, 104 tests passed. New tests:
createWorktree, and stores{ type: "root" }as the run'sworkspacePreparation. This test fails on main.HEADhas no commit but the base is fetched from origin, or another ref has a commit, the launch still callscreateWorktreewith the right start ref.GitWorkflowService.test.ts, against real git:hasAnyRefis false aftergit initand true on an orphan branch once a commit exists. The harness default for
hasCommitnow reportsHEADas committed, so existing tests keep modeling a normal repo. One test that overrideshasCommitgot the sameHEADcase.vp linton the four changed files reports one existing warning in an attachment test this PR does not touch.tsc-rs --noEmitinapps/server: 0 errors.Known limit: the check runs again when a launch command is replayed. If a repo gets its first commit while an accepted run is still preparing and no preparation is reserved, the replay can create a worktree for a run recorded as root. The thread still works in that worktree. Reconciling replays with the recorded strategy is a separate change.
Not checked: a launch through a running server and client, and a real queued second message behind the first run. Git's resolution is covered by the manual check above, not end to end.
