fix(server): new repositories confirm Initialize Git without waiting on Changes totals - #25752
After Initialize Git in a folder holding gigabytes of untracked text, the first status that reports isRepo: true waits on the Changes-totals diff (git diff --numstat against the empty tree, with every untracked file in a temporary index) until the 30 s default git timeout. The UI gives no confirmation for that whole time, and every later status refresh hits the same wait. Reproduced on main: the first status after git init over 3.6 GB of untracked text (16 × 240 MB, the reporter's recipe) took 17.6 s on this machine; at the reporter's 8 GB it reaches the 30 s timeout.
Change
readLocalStatus already reads git status --porcelain=v2 --branch; it now notes the # branch.oid (initial) header, which marks a repository with no commits. For those repositories only, the Changes-totals diff gets a 2 s budget. When the budget runs out, the diff is interrupted (its git process is killed by the existing scoped command) and the status goes out without branchChanges, so clients fall back to the working-tree totals as they already do when the totals fail. Repositories with commits keep the existing budget, so their exact branch totals are unchanged.
reports a new repository without waiting out a stalled Changes-totals diff fails on main with status waited on the Changes-totals diff: expected 30000 to be below 5000, and passes here.
keeps branch totals when a committed repository takes longer than two seconds passes. It guards against applying the budget to committed repositories, and against mistaking a renamed file literally named # branch.oid (initial) for the header.
Whole file: 165 passed. vp run check:changed: all passed.

No git diff process was left running after the interrupted call. A reviewer's independent run on the same build: a second unborn status refresh took 2,089 ms; the same data after a first commit still reported exact totals (12,000,000 insertions in 5,052 ms); a small unborn repository kept exact totals (367 ms). Server-only change with no rendering change, so no captures. Not checked: macOS and Windows execution (the reporter's platform is macOS; the change is platform-independent), and the web client end to end.

Red test for #25558: a freshly initialized repository's
status is held until the 30 s default Git timeout when the
Changes-totals `git diff --numstat` stalls on large untracked data.

…s totals
Changes totals run through a temporary index and a numstat diff that can take
the full 30 s Git timeout on large untracked data, holding the whole status
behind them. Bound that optional work to 2 s and omit the totals when it runs
over, as the existing too-many-untracked-files fallback already does.

Macroscope's review found this PR requires human approval — This fixes delayed status responses for newly initialized repositories by changing the built-in branch-change calculation timeout from the general default to two seconds, while preserving committed-repository behavior. Because this is a product-default behavior change on the production status path, it warrants human review.

Walkthrough
Status processing now limits change-total computation to two seconds when Git reports an unborn HEAD. Tests cover stalled totals for an unborn repository and delayed totals for a committed repository.
Changes: Git status change totals
Layer / File(s)
Summary
Detect unborn HEAD and bound totals apps/server/src/vcs/GitVcsDriverCore.ts
The status parser identifies an unborn HEAD from the # branch.oid (initial) record. It applies a two-second timeout to branch-change totals in that state.
Verify status timing behavior apps/server/src/vcs/GitVcsDriverCore.test.ts
Tests verify that stalled totals do not block status for an unborn repository and that a three-second delay still returns totals for a committed repository.
The change has no established unresolved risk requiring action before merge.

Explanation
The title names the main change: new repositories confirm Initialize Git without waiting on the Changes totals. It follows the conventional commit form and matches the server-side fix to status computation for unborn HEAD repositories. The title is specific and accurate. It does not name the 2-second budget, but it does not need to.
Full details: Description check
Explanation
The description follows the template. It has Problem, Change, Scope and approval, and Verification sections. The Problem section gives expected behavior and reproduction details. The Change section explains the 2 s budget for unborn HEAD repositories and the fallback when it expires. The Scope section links issue #25558 and the triage flow. The Verification section lists focused tests, a before and after runtime table, and states what was not checked (macOS, Windows, web client). It also names the model and harness. The Scope section cites a triage flow and a GitCafe issue rather than an explicit maintainer approval comment, so the reviewer should confirm that the approval requirement is met.

Explanation
Direct issue #25558 requires prompt repository-state confirmation after Git initialization, with a busy button as the minimum fallback. The change detects the exact # branch.oid (initial) status header and applies a 2-second timeout only to the Changes-totals diff for an unborn repository. A timed-out diff returns no branchChanges, so status can report isRepo: true and clients can use working-tree totals. Committed repositories retain the existing timeout and branch totals. The added tests cover both the stalled unborn repository and the committed repository case. The reported test and runtime evidence support the required prompt status behavior. Related issues #21858 and #7076 provide background only.
Full details: Out of Scope Changes check
Explanation
The reviewed changes are limited to the status timeout and unborn-HEAD detection in apps/server/src/vcs/GitVcsDriverCore.ts, plus focused tests in apps/server/src/vcs/GitVcsDriverCore.test.ts. The tests verify the required timeout behavior and protect committed repositories from the new budget. These changes directly support issue #25558. No unrelated change is established.

Tighten the stalled-diff assertion to the 2-second budget.
The test fails if the budget is removed. Without the budget, the 30-second command timeout interrupts the totals diff at startedAt + 30000, so statusHeldForMs fails the < 5_000 check. The 5_000 ceiling, however, still passes for any budget below five seconds, such as a regression from 2 to 4 seconds. Under TestClock, the timeout fires at the budget boundary, so the assertion can check the budget directly.
Suggested fix
- assert.isBelow(statusHeldForMs, 5_000, "status waited on the Changes-totals diff");+ assert.isAtMost(statusHeldForMs, 2_000, "status waited past the Changes-totals budget");
This hardcodes the budget value in the test. If the budget constant changes, update this assertion with it.

Test nitpick applied in af05517: the stalled-diff test now asserts isAtMost(statusHeldForMs, 2_000). It still fails on main with expected 30000 to be at most 2000.
On the Linked Issues warning: the issue names the button busy state only as a fallback ("At minimum the button should show a busy state until that happens"). The expected behavior is that the thread switches to its repository state right away. This PR fixes that root cause: the first status after git init over 3.6 GB of untracked text now arrives in about 2 s instead of 17.6 s (and 30 s at the reporter's 8 GB). I'm keeping a client-side pending state out of this server fix so the PR stays to one problem.
