fix(clients): stop loading thread families when opening chats - #26762
Opening a conversation automatically fetches its thread family even when the user only wants that conversation. In a macOS Nightly 0.1.4-nightly.20261027.3796 trace, getThreadFamily occupied the shared database reader for 10.02 seconds, including 6.76 seconds aggregating item counts. A selected thread's transcript lookup then waited 11.32 seconds for the reader.
Change
Remove automatic family mounts from the web chat view and mobile thread route, and delete their unused hooks. Desktop uses the web view. Opening a thread still subscribes to its own detail without also requesting summaries for its root, forks, and subagents. Project-based sidebar grouping is independent and unchanged. The family API and mobile outbox recovery remain intact.
Lineage links, including workflow members, no longer disable navigation because a summary is absent from the shell. Clicking a known child ID opens that child's route and loads its own detail. Workflow members without a child ID remain disabled. When the opened thread itself is omitted from the shell, its loaded projection supplies the parent edge, preserving parent navigation and fork merge-back controls. Idle family summaries are no longer populated merely by opening the parent. This deliberately changes the automatic loading introduced in #24648; it does not optimize remaining family SQL or the separate active-subagent scan during shell subscription.
Scope and approval
This is the PR author's requested fix for a measured thread-opening stall, limited to automatic family loading and preserving navigation to omitted children. The author, Yash-Singh1, is listed in .github/TRIAGE_EXEMPTIONS.td. There is no separate maintainer discussion approving a broader redesign.
vp run check:changed passed formatting, lint, both knip checks, affected-package typechecking, 62 tests in six files, and the React compiler checks.
The new browser interaction test renders a parent's Lineage with an idle child omitted from both shell and archived snapshots. Before the navigation fix it failed because the child's button was disabled. After the fix it clicks through to /local/omitted-child.
Graph regression cases for omitted subagents and forks failed before the parent-edge fix and now pass. All 13 relationship tests pass.
git diff --check passed.
No integrated application recording or post-change latency measurement. The focused browser test verifies navigation, not end-to-end detail retrieval. The repository's test-t3-app skill requires T3 Browser panel tools, which are unavailable in this session.
Macroscope's review found this PR approvable — Chats stop loading entire thread families and instead retain per-thread detail loading, while related threads remain navigable without loaded shells. The change is confined to client loading and navigation, with no material data or operational risk identified.

Walkthrough
Mobile and web thread views no longer use useThreadFamily. Lineage derivation includes a selected projection thread when its shell is absent. Related-thread controls allow opening threads with missing shell data, and a browser test checks navigation to an idle child thread.

Summary
Derive lineage for projected threads packages/client-runtime/src/state/threadRelationships.ts, packages/client-runtime/src/state/threadRelationships.test.ts
Lineage derivation adds the selected projection thread when it is absent from the supplied shells. Tests cover fork and subagent relationships and merge-back targets.
Allow opening related threads with missing shell data apps/web/src/components/chat/ThreadLineageWorkflowRow.tsx, apps/web/src/components/chat/ThreadRelationshipsControl.tsx, apps/web/src/components/chat/ThreadRelationshipsControl.browser.test.tsx
Related-thread controls no longer disable navigation based on missing shell data. Workflow rows enable opening when a child thread ID exists. A browser test checks navigation to an idle child without a loaded shell.
pingdotgg/t3code#27005: This PR allows opening related child threads when shell data is missing; the issue's cross-environment case is not covered by the described changes.
pingdotgg/t3code#25932: The PR changes navigation and lineage handling for threads absent from shell data, but does not address the reported grandchild discovery and transcript-loading behavior.
Possibly related PRs
pingdotgg/t3code#24648: This PR removes useThreadFamily behavior that PR #24648 introduced in mobile and web thread views.
pingdotgg/t3code#27436: Both PRs change navigation behavior in web lineage controls for related threads with incomplete or unavailable shell data.
Some parent links show an opaque ID instead of a title. Navigation still works; this can be fixed as a bounded follow-up.

Superseded: Cody's own side chats (service, store, visibility filters, contracts, RPCs, web panel, /side composer path, details section) give way to upstream's side chats (pingdotgg#26901).
Superseded: quiet completion alerts for side chats; upstream never notifies for threads it doesn't list.
Adapted: catch-up button, Bring back that works while main runs, rename, Ask in side chat, the thread.sideChat shortcut, palette entries, and the no-changes rule on every turn now sit on upstream's lineage.sideChat forks, in apps/server/src/cody, apps/web/src/cody and packages/shared/src/codySideChats.ts.
Adapted: Cody's old side chats are archived once on server start (legacySideChats.ts).
Adapted: useThreadFamily lives in apps/web/src/cody and apps/mobile/src/cody after upstream removed it (pingdotgg#26762); scheduled task "Post runs to" labels still use it.
Adapted: the partial-clone RepositoryIdentityResolver test resolves a real temp folder, since pingdotgg#27980 skips git for missing folders.
Resolution: desktop linuxWmClass follows upstream's removal (pingdotgg#14482); Cody's cody/cody-dev values and asserts are gone.
Resolution: Muse replay fixtures keep Cody's <final_answer> block inside upstream's rewritten turn/start text.
Resolution: agentContextBudget.json takes upstream's sizes plus Cody's 371 bytes for Claude and Codex.
Resolution: ScheduledTasksSettings keeps upstream's once-schedule check together with Cody's thread-bound draft rule and default project.
Resolution: the OpenCode driver's usage check keeps Cody's readOpenCodeUsageLimits name.
