fix(desktop): first launch without a shell environment cache finds provider CLIs - #28904
On a desktop launch with no matching shell-environment-cache.json (the first launch after updating to a build with https://git.cafe/pingdotgg/t3code/pulls/28556, or after the cache is deleted), the desktop told the backend shellEnvironmentPrepared: true without having applied anything. The server's fixPath then skipped its own login-shell PATH lookup and started with the launchd PATH. Providers probed before the background shell snapshot arrived, and drivers that copy the environment at creation (OpenCode with instance env vars, Muse), reported "not found" until the app was relaunched.
Reproduced in the real Linux desktop: a login shell that takes 3 s, opencode only on the login-shell PATH, Electron started with PATH=/usr/bin:/bin:/usr/sbin:/sbin. First launch: OpenCode "not installed or not on PATH" for the whole session. Second launch (cache present): ready.
Change
DesktopShellEnvironment.installIntoProcess returns true only when it applied a cached environment whose key matches. On a missing, unreadable or mismatched cache it returns false, as it did before https://git.cafe/pingdotgg/t3code/pulls/28556, so the server hydrates PATH itself on that launch. Background discovery, the snapshot updates and the cache write are unchanged, and the desktop window still does not wait for discovery.
apps/desktop/src/shell/DesktopShellEnvironment.test.ts: 21/21 pass. does not wait for discovery and reports unprepared when the cache is missing fails on main with expected true to be false. The unusable-cache cases (bad JSON, other version, other key) now also assert false; the other-shell key case fails if the key filter is dropped. The cache-hit test asserts true.
DesktopBackendConfiguration.test.ts and DesktopTelemetryPublisher.test.ts pass. vp run check:changed passes.
Runtime, Linux desktop (built Electron under Xvfb), before on main 01a93e7 and after on this branch, same driver and a fresh T3 home per run. With the fix, the backend is still spawned with the bare PATH on a cache miss, but the server hydrates it before providers are built, and OpenCode is ready on the first launch, with and without instance env vars.
Runtime transcript
Setup per run (driver repro.sh): built Electron app under Xvfb (headless-desktop), fresh T3 home, settings.json enabling OpenCode, login shell bash whose .bash_profile sleeps 3 s (a slow macOS
zsh) and then prepends $R/home/tools/bin, the only directory holding opencode. Electron starts
with PATH=/usr/bin:/bin:/usr/sbin:/sbin (launchd-like). Launch 1 has no shell-environment-cache.json; launch 2 reuses the cache launch 1 wrote. Each launch runs 45 s; the
backend's exec PATH is read from /proc/<pid>/environ, the provider state from $T3HOME/caches/opencode.json.

backend exec PATH: PATH=/usr/bin:/bin:/usr/sbin:/sbin
"installed": false,
"status": "error",
"message": "OpenCode CLI (`opencode`) is not installed or not on PATH.",
On launch 1 the backend is still spawned with the bare PATH. With the fix, the desktop reports shellEnvironmentPrepared: false on a cache miss, so the server's fixPath hydrates PATH from the
login shell before the providers are built.

Not checked: cannot-verify macos (the reporter's surface; the code path is shared with Linux, which was exercised end to end), cannot-verify windows (a cache miss there now runs the server's PowerShell environment repair again on first launch, as before https://git.cafe/pingdotgg/t3code/pulls/28556). Muse is not available on this VM; its driver copies the same process environment that the server now hydrates.

installIntoProcess must report false when no matching shell environment
cache was applied, so the server hydrates PATH itself on first launch.
It returns true unconditionally on main. The cache-hit test now also
asserts true, so a fix cannot regress to always-false.
Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
Since #28556, installIntoProcess returned true even when no cached shell
environment was applied, so the backend skipped its own PATH hydration
and started with the bare launchd PATH on first launch. Providers probed
before background discovery finished stayed "not found" for the session.
installIntoProcess now returns true only when it applied a matching
cached environment. On a miss, an unreadable cache, or a key mismatch it
returns false and the server hydrates PATH itself. Background refresh,
publishing, and cache writes are unchanged.
Fixes#28890

Macroscope's review found this PR approvable — The change keeps existing server-side CLI discovery active when desktop startup has no matching shell-environment cache. Matching-cache behavior and background refresh remain unchanged, limiting the impact to the startup fallback.

Walkthrough
installIntoProcess now returns whether it applied a matching cached shell environment. When no matching cache exists, server hydration remains enabled. Tests cover cache misses while discovery is pending, subsequent PATH updates, and successful cache installation.

Explanation
The title names the fix and the affected flow: a first launch with no shell environment cache, and provider CLIs being found. The changeset makes installIntoProcess return false on a cache miss so the server hydrates PATH, which matches the title. The title follows the conventional commit format. It is specific and does not rely on vague terms.
Full details: Description check
Explanation
The description follows the template's sections: Problem, Change, Scope and approval, and Verification. The Problem section gives the cause, expected behavior, and reproduction environment. The Change section explains the return-value fix and states what stays unchanged. Scope links issue #28890 and the related issue. Verification lists focused tests with results, a before/after Linux runtime transcript, and items not checked. The template asks for a conventional commit title, and the title meets that requirement. Two points are weaker: the Scope section relies on an automated issue flow and gives no explicit maintainer approval comment, and the template asks for a link to the approval comment. The description also does not mention a UI change, so the screenshot requirement does not apply. The model and harness are named at the end, as the template requests.

Explanation
Issue #28890 requires the desktop to leave server PATH hydration enabled when no matching shell cache exists. The PR changes installIntoProcess to return true only after it applies a cache entry with the current key. Missing, unreadable, invalid, and mismatched caches return false. Tests cover the cache-miss and unusable-cache cases, preserve the inherited PATH until discovery, and verify true for a cache hit. These changes implement the reported first-launch provider discovery fix.
Full details: Out of Scope Changes check
Explanation
The changed source updates only the cache-key filter, the installIntoProcess contract, and its return value. The changed tests verify the required cache-hit and cache-miss behavior. The changes support issue #28890 and do not demonstrate unrelated scope.

Major · Performance & Scalability · Heavy lift
Update preparation status after discovery succeeds.
If the first lookup misses, Effect.cached retains false after refresh applies the discovered PATH. A later backend start still receives false, so the server repeats synchronous login-shell probes. Slow profiles can delay that start by up to five seconds per candidate. Keep the first cache-miss result, but report successful discovery to later callers. (raw.githubusercontent.com)

318 upstream commits. Conflicts:
- Mobile ThreadComposer: upstream moved the editor into the send row; the
ephemeral thread's noPersonalizedLearning (section 11) moved with it.
- Mobile ThreadFeed: upstream split assistant markdown into folds; the Cite
menu (section 13) is passed down to AssistantMarkdownBlocks.
- Web ChatComposer: upstream computes the context window here and lists
runtime modes above a managed ceiling as disabled; the ephemeral mode lock
(section 11) filters those options, and the import comes from
client-runtime's context-window module.
- Sidebar undo notice: upstream's icon button with the fork's separator text.
- McpOAuth, McpHttpServer, RuntimePolicy, ProviderAdapter, tailscale.ts,
threadOutboxDelivery, ThreadSettingsSheet, ProviderIcon, shell.ts,
threadExecution, knip, build-desktop-artifact, docs: both sides kept.
- agentContextBudget.json: measured 49,097 MCP tool bytes (upstream 47,538).
Adaptations:
- Upstream's managed policy can refuse session issuance, so Tailscale
pairing (section 7) answers ManagedPolicyRefusedError as pairing turned off,
and the fork's auth tests provide ManagedPolicy.layerTest().
- Upstream pingdotgg#28556 stopped waiting for the login shell. The fork's handoff
budget, owner MCP access and Tailscale pairing variables (section 17) are
now patch fields and cached names, and the server's own PATH hydration
reads them on a launch without a cache.
- Carries upstream PR pingdotgg#28904 (section 28): a launch without a matching shell
cache lets the server hydrate PATH, fixing pingdotgg#28714.
- link_pull_requests and unlink_pull_requests got zh-TW, and a batch with no
count reads 提取請求. 63 new catalog strings; four mobile command labels
stay English.
…t isn't cached
Since upstream #28556 the desktop told the backend its shell environment was
prepared even with no cached copy, so the server skipped its own PATH repair
and probed providers with launchd's bare PATH. A desktop shell probe that
times out during startup never writes the cache, so every launch stayed
"Not found".
Port upstream pingdotgg/t3code#28904: installIntoProcess returns true only
when it applied a matching cache, so the server repairs PATH itself otherwise.
On top of that, a server that repaired PATH itself now ignores undiscovered
desktop snapshots; a failed desktop probe's launcher env would otherwise
overwrite the repaired PATH a few seconds after startup.
