fix(server): overlapping VCS status refreshes share one follow-up refresh - #24478
Every vcs.refreshStatus call runs a full refresh: it clears the status caches, reads remote status with an uncached PR lookup, then scans the working tree. Calls for one repository wait on the remote write lock, then each run their own refresh. The web client sends this RPC on window focus, on tab visibility changes and when the Git menu opens, so a few windows on one repository queue one full refresh per event. In #7076 these requests took 15.8 to 24.1 seconds.
To reproduce, open one repository in several windows, start a refresh, then focus the other windows while it runs.
Change
VcsStatusBroadcaster.refreshStatus now tracks whether a refresh is running for a cwd. A call that arrives during it cannot reuse it, since that refresh may have read Git before the caller's change, such as a PR an agent just opened. So every call that arrives during the running refresh waits for one shared follow-up, which starts when the running one ends. N calls during one refresh now cost one more refresh instead of N.
The broadcaster scope owns the shared work. A caller that goes away (a closed window) no longer cancels the refresh, so the other callers still get their result and subscribers still get the update.
Calls are grouped by the cwd string the client sent, so each refresh keeps its caller's auto-pull policy input. Two different paths to one repository (a symlink and its target) still queue on the lock as before.
A failed refresh fails only the calls waiting on it. The next queued refresh still runs.
Nothing on screen changes. Clients show the same status, sooner and with less Git work.
Scope and approval
Fixes#7076. A maintainer asked for a fresh PR against the new code once V2 landed (comment), and later for a focused fix with before/after measurements through the affected path (comment). This PR changes one service method and adds one test. No RPC contract or client changes.
Verification
vp test run src/vcs/VcsStatusBroadcaster.test.ts in apps/server. The new test starts a refresh and sends two more while it runs. The later two must share one refresh that started after their request: they see a PR the first did not, and remote status is read twice, not three times.
On main the new test fails: three overlapping refreshes read remote status three times.
On this branch all 9 broadcaster tests pass, including the new one.
Through the RPC path. A script started a real server on an empty temp home and opened 4 WebSocket clients on a temporary repository with a local remote. Client 0 refreshed, then all 4 clients refreshed 300 ms later while that refresh still ran. A git wrapper counted every Git process and slowed git fetch to 2 s to stand in for the network. Three runs each:
Git processes
Burst finished
main
112, 112, 112
3038, 2747, 2776 ms
this branch
46, 46, 46
2241, 2264, 2294 ms
On main the four later calls were answered after 2.0 to 2.7 s, each waiting for the refreshes ahead of it. On this branch all four were answered together after 1.9 to 2.0 s. Each run did one fetch, since fetches are throttled to one per 15 s. The fixture has no GitHub remote, so no PR lookups ran; with GitHub, each extra refresh on main adds an uncached PR lookup, which #22159 measured at about 4 to 5 s.
Per-call timings and Git process counts from the first run of each, with the three-run totals at the bottom.
Throwaway tests, not committed, also showed: interrupting the first two callers does not cancel the shared refresh for the third; a failed refresh fails only its own waiters; two repositories still refresh in parallel. vp run check:changed passes.
Not checked:
Real GitHub PR lookups, and other forges.
Desktop, mobile or web clients sending the RPC; the script used the same WebSocket RPC.
…resh
Each vcs.refreshStatus call cleared the status caches and ran its own
local scan, remote status read and PR lookup, one after another behind
the remote write lock. A burst of focus events from several windows
queued one full refresh per event.
Calls that arrive while a refresh for the same cwd runs now wait for one
shared follow-up refresh. They cannot reuse the running one, which may
have read Git before their change. The broadcaster scope owns the work,
so an interrupted caller does not cancel it for the others.

Walkthrough
VcsStatusBroadcaster now shares non-localOnly refresh work for requests with the same raw working directory. Requests during an active refresh share one follow-up refresh. Tests cover shared results, failure handling, interruption, and later refreshes.

Explanation
The whole-PR diff against the merge base changes two files: apps/server/src/vcs/VcsStatusBroadcaster.ts and its test file. The broadcaster change adds a per-raw-cwd queue, a Deferred-based shared follow-up, and broadcaster-scope forking. Every change is in refreshStatus coordination, which supports #7076. The localOnly path bypasses the queue, which keeps local-only reads unchanged. The test fixture changes permit GitManagerError failures and add tests for the follow-up and interruption behavior. No RPC contract, client, or unrelated product code changed. The raw summary describes the test changes only in general terms. Test-level details were not checked in this review.
Full details: Linked Issues check
Explanation
[#7076] The expected behavior requires concurrent callers to share the active explicit refresh. The suggested fix requires one in-flight refresh per raw cwd. The reviewed head does not do this. In apps/server/src/vcs/VcsStatusBroadcaster.ts, shareQueuedRefreshStatus starts the first call directly. A call that arrives while a refresh runs gets a Deferred for one follow-up refresh (queuedRefreshesRef stores null, then a shared Deferred). The active refresh is not shared. The follow-up design is documented in the PR and is a valid correctness choice, since the active refresh may have read Git before the caller's change. Even so, the issue states the sharing behavior directly, and the code does not implement it. The implemented behavior is the same as the previous review. The AI-generated raw summary states that concurrent requests share the running refresh; the code evidence does not support that statement. Coalescing of queued client refresh commands is also not implemented. The PR excludes client changes, so that part of the issue is also unmet. Coalescing by raw cwd and broadcaster-owned work do exist on the server. Regression tests in VcsStatusBroadcaster.test.ts cover the follow-up sharing and caller interruption, but no test covers active-refresh sharing.
Resolution
Change the coordinator so concurrent callers that arrive during an active refresh await that active refresh, as #7076 requires. Add regression coverage for active-refresh sharing, queued-request coalescing, and caller interruption. If maintainers accept the follow-up-only design, update #7076 first to state that active refresh sharing is not required, and to state the client-command coalescing decision. Then reassess against the updated issue.

Add tests for caller interruption and failed refreshes.
This test covers the shared follow-up path. Two other behaviors of the coordinator have no committed test. The PR description says throwaway tests covered both.
Caller interruption: An interrupted caller must not cancel the shared work for the remaining waiters.
Failed refresh: After a failure, the queue entry must clear and the next queued refresh must still run. A stuck entry would make every later refreshStatus for that cwd wait forever.
Use Deferred gates, as this test does, so the tests need no sleeps or polling.
As per path instructions and coding guidelines, "Backend behavior changes ship with focused tests for that behavior."

Problem
Every
vcs.refreshStatuscall runs a full refresh: it clears the status caches, reads remote status with an uncached PR lookup, then scans the working tree.
Change

So every call that arrives during the running refresh waits for one shared follow-up, which starts when the running one ends. N calls during one refresh now cost one more refresh instead of N.Nothing on screen changes. Clients show the same status, sooner and with less Git work.
