fix(server): saving a shortcut no longer deletes rules it can't read - #24494
If keybindings.json holds a rule this build can't decode, saving or removing any other shortcut in Settings deletes that rule from the file. This happens with a typo in a key or when clause, and also with a command that only a newer build knows. Someone who adds a nightly-only shortcut, then switches back to stable and changes an unrelated binding, loses the nightly rule without being told.
The edit path decoded the file, quietly skipped entries that failed, and wrote back only the rest. Runtime loading already treats these entries as issues and leaves the file alone, and startup default sync skips its write when issues exist. Settings edits were the one path that rewrote the file without them.
The save also published issues: [], so the client showed "Keybindings updated" while the rule was being dropped.
Change
apps/server/src/keybindings.ts:
The edit path keeps every file entry in order. Each one carries the decoded rule, or null when it can't be decoded.
Upsert and remove match only decoded rules. Undecodable entries are written back exactly as they were, in place.
The writer encodes a plain JSON array. Decoded rules serialize the same as before.
After writing, upsert and remove reload the snapshot from the file instead of caching issues: []. Issues stay reported, with indexes that match the new file. This reuses the body of the watcher's existing reload.
A save and the server's file watcher each publish a change event. The success toast already dropped the repeat inside a 2 s cooldown. The warning had no cooldown, so once a save reported the kept entry, every save showed two identical warnings. The cooldown now drops any identical repeat, warnings included.
I picked this over refusing the save while the file has issues. Refusing would block every Settings edit on a stable build until the user hand-edits out a rule they still want for nightly.
Scope and approval
There's no prior issue. It's a small, focused data-loss fix in one server module, plus the toast cooldown that keeps the now-reported warning from showing twice. Contracts and the startup sync path don't change.
Verification
New test in apps/server/src/keybindings.test.ts, "keeps entries it cannot decode when editing other keybindings". The file starts with a valid rule, a rule whose command is unknown, and a rule with an unparseable shortcut. The test checks the file contents after upserting one shortcut and removing another, then checks the reported issue indexes after removal.
New test in apps/web/src/components/KeybindingsUpdateToast.logic.test.ts: two events with the same issue inside the cooldown give one warning, while a different issue, or the same one after the cooldown, gives another. It fails against main's controller, which returns the second warning.
The new test failing against main's keybindings.ts. The unknown-command and bad-shortcut entries are missing after one save.
All 19 keybindings tests passing on this branch, the new one included.
To check it at runtime, I started the real Keybindings service with its file watcher running, saved one shortcut through upsertKeybindingRule, and read the file back:
keybindings.json and the change events after one save. Main drops the unknown-command rule and reports no issues. This branch keeps it and reports it as an invalid entry at index 1.
Also ran vp run check:changed main (format, lint, knip, typecheck, tests beside the change) and vp test run src/ws.test.ts, 6/6. Both pass.
In the real clients: I built main and this branch (vp run build:desktop), gave each a fresh data directory whose keybindings.json held a valid rule and one for an unknown command, then changed File Picker: Toggle to Ctrl+Alt+J in Settings → Keybindings and saved. Web ran on the built server in Chromium, desktop as the built Electron app on Linux.
Web, main above and this branch below. Main says "Keybindings updated" and deletes the unknown rule. This branch keeps it and shows the existing "Invalid keybindings configuration" warning once, which is accurate because the rule is still in the file.
Linux desktop, same steps and same result.
Not checked:
macOS and Windows desktop, and the mobile app, which has no keybinding editor.
Comments in a hand-edited keybindings.json are still dropped on any rewrite. That is unchanged from main.
Undecodable entries count toward the 256-entry cap, which already truncates the oldest entries.
Prior PRs
None makes this fix. #23775 (playlikeboy) and #21972 (juliusmarminge) change other parts of this file: watcher re-emission and watcher recovery.
Saving or removing a shortcut in Settings rewrote keybindings.json from
the entries that decoded, so a rule with a typo or a command from a
newer build vanished. Undecodable entries are now written back in place,
and the snapshot is reloaded after the write so their issues stay
reported.

A Settings save and the server's file watcher each publish the same
keybindings snapshot. The success toast already dropped the repeat
inside a 2 s cooldown, but the warning did not, so a file that keeps an
undecodable entry showed two identical warnings per save. The cooldown
now covers any identical toast.

Macroscope's review found this PR approvable — This focused bug fix prevents settings edits from deleting keybinding entries the current build cannot decode and preserves accurate configuration warnings. The accompanying UI change only deduplicates repeated toasts, with targeted tests covering both behaviors.

Walkthrough
The server preserves undecodable keybinding entries during edits and reloads configuration after upserts and removals. The web toast controller applies cooldowns to repeated success and invalid-configuration decisions.
Changes: Keybinding Configuration
Layer / File(s)
Summary
Raw entry loading and encoding apps/server/src/keybindings.ts
The loader retains raw entries alongside decoded rules, or a null rule when decoding fails. A raw-array JSON codec supports writing these entries.
Preserving entries during edits apps/server/src/keybindings.ts, apps/server/src/keybindings.test.ts, apps/server/src/ws.ts, apps/server/src/ws.test.ts
Upserts and removals preserve entries without decoded rules, then reload the written configuration and return its state. Tests check retained invalid entries and keybinding values in updates. WebSocket handlers return operation results directly.
The controller applies a 2,000 ms cooldown to decisions with the same key. Invalid issues use their message as the key, while all success decisions share one key. Tests cover repeated and changed issues, and repeated success decisions.
pingdotgg/t3code#23734 — The PR changes cooldown behavior in the keybindings toast path, but does not show that read-only watcher events stop emitting updates.

Assert the upsert change event, not a cold cache read.
The current test does not observe the upsert's published issues. A loadConfigState assertion immediately after the upsert is insufficient because the test has not populated the cache; that call would load the current file directly and duplicate the existing invalid-entry loader test.
Subscribe before the upsert and assert that its emitted change contains invalid-entry indexes [1, 2]. Keep the final [0, 1] assertion for removal.

reproduced on github/main (8b74a69019) in a separate worktree. saving file picker from ctrl+alt+g to ctrl+alt+j deleted an unknown-command rule, an invalid-shortcut rule, and an invalid-condition rule, then reported success.
installed and ran the exact pr head with isolated state, one dev server at a time. used repo playwright and system google chrome. created a project pointing to the real repository and completed a real codex gpt-6.1-sol turn through the composer on both revisions. no mocks or demo data.
on this head, the same settings save retained all three unreadable rules in order. the rpc reply and both change events reported issue indexes 0, 1, 2. the client displayed one warning.
the saved shortcut survived client reload and opened the real repository file picker. remove retained all three unreadable rules and restored ctrl+p. valid-only save and reset also worked.
