Problem

The npm package's t3 launcher starts the runtime named by its own package version. When someone who installed with npm runs t3 update, the new runtime downloads fine, but the output ends with Run <T3 home>/runtime/versions/<new>/t3. Their t3 command keeps starting the old version, and nothing tells them the package has to move too.

Steps: install with npm install -g t3, run t3 update, then run t3 --version. It still prints the old version.

Change

When npm started this t3, the last line of t3 update now names the package-manager step instead of the raw runtime path:

  • global npm install: npm install --global --prefix <prefix> t3@<version>
  • npx, pnpm dlx, bunx: npx t3@<version> (or the matching runner)
  • npm launcher with an unknown package manager (Windows global installs, project-local installs): "Update it to t3@ with the package manager that installed it."

Detection reuses resolveServerInstallation, the same check that already feeds the web app's server update command, and the command matches manualServerUpdateCommand in apps/web/src/versionSkew.ts. The exact version covers every release channel and explicit versions, including --allow-downgrade. With the default T3 home, the launcher reuses the downloaded runtime. If the npm package already matches the target, the existing runtime-path instruction remains. Standalone installs still see Run t3 to get started. or the runtime path, as before.

resolveNpmLauncherPath is pulled out of resolveEntryPath unchanged so the update command can tell that npm started it even when the package manager is unknown.

Scope and approval

No issue. This is a small fix for an obvious bug: t3 update reports success to npm users while their t3 command stays on the old version. Only the closing line of t3 update changes. Background-service handling and launcher repointing are untouched. Nothing new is fetched from npm.

For maintainers to confirm: the hint uses the exact installed version (t3@0.1.3) rather than a dist-tag such as t3@nightly, so it also works for pinned and downgraded versions.

Verification

  • vp test run apps/server/src/cli/update.test.ts apps/server/src/cli/invocation.test.ts apps/server/src/environment/ServerEnvironment.test.ts: 18 passed. The new table test in update.test.ts covers a global npm launcher, an npx cache launcher, a project-local launcher and a standalone executable. It fails on main because the extracted helper is absent; the CLI transcript below demonstrates the behavior before and after. A same-version npm regression also fails on the initial candidate with the needless reinstall instruction and passes after the repair.
  • vp fmt --check and vp lint on the three changed files: clean. vp run typecheck in apps/server: 0 errors.
  • Runtime check: ran node apps/server/src/bin.ts update 9.9.9 against a local fake release (T3CODE_RELEASE_BASE_URL), with an isolated --base-dir and T3CODE_NPM_LAUNCHER_PATH pointing at a fake global npm package. Scratch paths shortened:
# main
  Installed T3 Code 9.9.9

  Run <scratch>/home/runtime/versions/9.9.9/t3

# this branch, global npm
  Installed T3 Code 9.9.9

The t3 npm package still runs 0.1.2. Run `npm install --global --prefix <scratch>/npm t3@9.9.9` to move to 9.9.9.

# this branch, npx cache
The t3 npm package still runs 0.1.2. Run `npx t3@9.9.9` to move to 9.9.9.

No screen changes: only the CLI's terminal output changes, and update.ts is imported only by the CLI command table and uninstall.ts.

Not checked:

  • A real npm install -g t3 followed by t3 update against a published release.
  • Windows and macOS. Windows npm installs get the generic line because installation detection cannot identify their global npm prefix.

Prior PRs

No earlier PR made this fix. Related open work with no shared hunks: #25417 by t3dotgg makes the npm launcher prefer a recorded installed t3, and #17586 by maria-rcks changes launcher repointing in the same file.

The npm launcher starts the runtime its package version names, so after
`t3 update` npm's `t3` kept running the old version while the output only
printed the downloaded executable's path. When npm started this t3, the
update now ends with the package-manager command that moves the package to
the installed version, or says to update the package when the manager is
unknown.

Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
Keep the existing runtime instruction when t3 update only reconciles the background service on the same version. Cover npm-global, npx, project-local and standalone equal-version cases.

Approvability

Verdict: Approved at 3d64c07

Macroscope's review found this PR approvable — This is a focused CLI bug fix that improves the final t3 update instruction for npm-launched installations while preserving existing paths. The production changes only detect the launcher and format guidance; they do not execute package-manager commands or alter schemas, defaults, or deployment behavior.

The regression called resolveNextStep, which only this PR adds, so on main it
failed with "not a function" instead of the misleading hint. It now runs the
update command against seeded runtimes and a stubbed service, and asserts the
closing hint.

Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
The regression test now drives `t3 update` instead of importing the
helper, so the export is unused and knip flags it.

takeover update at 87a7636f1913debc945f1fe884cffeccf03fb0ff:

  • merged current main with a merge commit and preserved both sets of launcher tests. github reports no conflicts.
  • addressed the windows review finding: platform-specific cache entry, process-runner version stub instead of a posix script, and existing windows fallback guidance. resolved the review thread.
  • blacksmith vp run check:changed passed: format, lint, both knip passes, graphql, affected typechecks (server, scripts, evals), and 24 tests. the worker needed its shallow snapshot attached to the fetched main base for comparison; no repository history was rewritten.
  • exercised the source cli with an actual npm 0.1.6 installation and published 0.1.5 runtime. download, checksum verification, extraction, and executable validation passed. the printed npm command changed the actual launcher to t3 v0.1.5. standalone invocation retained the runtime-path instruction, and same-version invocation reported already on 0.1.6.
  • two independent scoped code reviews approved this head without findings.
  • native windows execution and a published runtime containing this source remain unverified.

final check: all 29 git.cafe check contexts are green (github includes intentionally skipped jobs), zero pending or failing. no conflicts or unresolved review threads. ready for maria's review; no merge performed.

earlier verification of the original head

Verified in a real dev environment

verified as-is at db28858c9dc746ee0e366fb51b9a2db1cd5b0a23 on linux x64. no code changes or pushes.

  • reproduced on github/main (32ecd71726) in a separate worktree after vp i. the source CLI downloaded and validated the real published 0.1.2 release, then printed only its runtime path. the npm launcher still reported 0.1.5 afterward.
  • checked out the exact pr head, ran vp i, and started the real dev server in the background after stopping main's server. no mock releases, fake executables, replay providers, or database fixtures were used.
  • ran node apps/server/src/bin.ts update 0.1.5 --base-dir /tmp/pr-update-home --yes with T3CODE_NPM_LAUNCHER_PATH pointing to a real global npm installation of the matching 0.1.2 package. the command downloaded, checksum-verified, extracted and validated the real 0.1.5 release. it printed npm install --global --prefix /tmp/pr-npm t3@0.1.5. following that exact instruction changed the actual npm launcher's --version from 0.1.2 to 0.1.5.
  • repeated with an actual npx cache package: it printed npx t3@0.1.5; running that command with --version reported 0.1.5 and reused the downloaded runtime.
  • neighboring CLI behavior: standalone invocation retained the runtime-path instruction; same-version update retained the “already on 0.1.2” response.
  • used repo Playwright with /usr/bin/google-chrome against the running web app. added a project pointing at the real checkout through the UI, selected codex gpt-6.1-sol, and sent a turn that read package.json and checked the git branch. it completed successfully. a second turn in the same thread also completed. no files changed.
  • blacksmith ran the existing update, invocation and server-environment tests: 18 passed across 3 files. existing head CI has 19 successful and 8 skipped, 0 failing, 0 pending.

captures inspected; loading lead-in removed. uploaded video playback and seeking checked in chrome. git.cafe renders external media as links. github renders the screenshot, but does not render the external mp4 inline; inline video playback on the PR is unverified. direct uploaded-video playback and seeking passed.

Not verified

  • a newly built/published npm runtime containing this branch: the changed update code ran directly from source with the real npm launcher's environment contract. the package-manager instructions themselves were executed using real published packages and runtimes.
  • windows/macOS, native desktop/mobile, pnpm dlx, bunx, project-local package guidance, background-service restart/handoff, relay/tunnel connections, and other providers.
  • the existing review finding about the POSIX shell fixture in update.test.ts on windows remains unverified here. linux test success does not resolve that finding.

this is a CLI-output change, so before/after command output is in the transcript; there is no changed visual UI to compare.
