feat(server): review diffs show the files changed inside submodules - #30239
In a repository that uses git submodules, the Changes panel doesn't show what changed inside a submodule. The Changes, Uncommitted and commit views list a changed submodule as a single sub row with a Subproject commit pointer diff and no file-level changes. With diff.submodule=log set (Pro Git recommends it), even that row has no patch the client can parse. Context expansion on a path inside a submodule fails with "Git command exited with a non-zero status."
Reproduction: a superproject with submodule sub checked out. On a feature branch, commit a change inside sub, bump the pointer in the parent, then edit another file inside sub without committing. Open the Changes panel against main.
Change
All of this is in GitVcsDriverCore. No contract or client changes: rows simply arrive as sub/f.txt instead of sub.
Stats: if numstat lists a path that .gitmodules names and that is checked out, that submodule is diffed in its own repository. The diff runs between the commits the two ends of the range point it at (ls-tree), or against the submodule's working tree for the working-tree views. A submodule added in the range diffs from the empty tree. Its rows, prefixed sub/, replace the pointer row. This recurses into nested submodules.
Patch: the parent's patch excludes the expanded submodules (:(exclude)sub). Each submodule's patch follows it with --src-prefix=a/sub/ --dst-prefix=b/sub/ and the same diff options (whitespace, --minimal, renames). Everything shares the existing 120 KB limit. Past that limit the source is marked truncated, and the panel loads files one at a time as it already does.
Per-file loads and context expansion: parent pathspecs can't reach files inside a submodule. resolveReviewFileRange therefore routes a path like sub/f.txt to the submodule's repository and range, for getReviewDiffPreview({ file }) and for getReviewDiffFileContents.
Fallback: a submodule git can't diff (not checked out, a missing commit, deleted in a commit) stays a pointer row, as today.
Pointer format:--submodule=short in REVIEW_DIFF_ARGS keeps any remaining pointer rows in the format the parsers read, whatever diff.submodule says. fix(server): diffs keep submodule changes under diff.submodule=log #29852 adds the same flag on its own, and whichever lands second drops that line.
Cost: repositories without .gitmodules pay one stat per diff read. With submodules, one git config --file .gitmodules read, and per changed submodule one ls-tree plus that submodule's own numstat and patch. Unchanged submodules cost nothing beyond what git diff already does.
Scope and approval
This is the request tracked in discussion #6688 (from #480), which several users have upvoted. #20282 was closed as a duplicate of it. There is no maintainer approval of this approach, so I understand if you'd rather take it in a different direction. It is one problem, "review diffs stop at the submodule boundary", fixed in the one server function family that builds review diffs.
Left out on purpose, each a separate decision:
Turn (checkpoint) diffs: capture doesn't record submodule contents.
Untracked files inside a submodule: they appear once git tracks them, the same as git diff --submodule=diff.
The branch +/- totals in the toolbar (readBranchChangeTotals).
Verification
New testreviews files inside changed submodules in GitVcsDriverCore.test.ts, with diff.submodule=log set in the fixture. It covers the branch-range and working-tree rows and patch (no Subproject commit / Submodule lines), a per-file load inside the submodule, context expansion for branch-range and commit sources, the commit view, and a pointer to a missing commit staying a libs/a row. It fails on main (expected [ { path: 'libs/a', … } ] to deeply equal [ …(2) ]) and passes here.
vp run check:changed: format, lint, knip, typecheck (40 packages) and graphql pass. The one test failure, keeps generated worktree folders short without changing long branch names, also fails on main on this Mac (/private/var vs /var temp paths). Running GitVcsDriverCore.test.ts, GitVcsDriver.test.ts and src/review gives the same 8 failures with and without this change, all macOS temp-path or environment ones.
Runtime transcript. The real driver (GitVcsDriver.layer) ran on the reproduction above (Apple Git 2.39.5, global diff.submodule=log). Each view's file list, the patch headers, and expanding sub/f.txt:
Before (main):
## Uncommitted
files: [{"path":"sub","additions":0,"deletions":0},{"path":"top.txt","additions":1,"deletions":0}]
Submodule sub contains modified content
diff --git a/top.txt b/top.txt
## Changes vs main
files: [{"path":"sub","additions":1,"deletions":1},{"path":"top.txt","additions":1,"deletions":0}]
Submodule sub contains modified content
Submodule sub 91705f6..abd7828:
diff --git a/top.txt b/top.txt
## expand context of sub/f.txt: "Git command exited with a non-zero status."
The Changes, Uncommitted and commit views listed a changed submodule as one
`sub` row: a `Subproject commit` pointer, or nothing a parser could read under
diff.submodule=log. Edits inside the submodule never appeared.
Each changed, checked-out submodule is now reviewed in its own repository,
between the commits the two ends of the range point it at, or against its
working tree. Its files replace the pointer row under `sub/...`, and its patch
follows the parent's, within the same size limit. Per-file loads and context
expansion route paths inside a submodule to that repository. A submodule that
git cannot diff, such as one missing a commit, stays a pointer row.
`--submodule=short` keeps any remaining pointer rows in the format the parsers
read, whatever diff.submodule says.

Macroscope's review found this PR requires human approval — Review diffs now expand submodules into individual files, including nested modules and context reads. The unresolved out-of-workspace disclosure finding requires confirmation that recursive previews validate gitlinks and enforce resolved-path containment.

Review diff previews now expand changes from configured, checked-out submodules. File-scoped previews and file-content reads use paths relative to the repository that owns each file. Tests cover branch-range and commit previews, working-tree changes, and submodule edge cases.

Summary
Discover and expand submodule diffs apps/server/src/vcs/GitVcsDriverCore.ts, apps/server/src/vcs/GitVcsDriverCore.test.ts
The review diff code resolves checked-out submodules and adds their file statistics and patches with parent-relative paths. If a submodule diff is unavailable, the parent pointer change remains in the result. Tests cover changed pointers, renamed paths, staged removal, symlink targets, and missing commits.
Route previews through shared range handling apps/server/src/vcs/GitVcsDriverCore.ts
Commit and working-tree previews use shared range-based diff handling. File filters are made relative to the repository that owns the selected path.
Commit and working-tree content reads resolve the repository that owns the file. Tests cover file-scoped previews and submodule file-content expansion.
Submodule review diffs are otherwise mergeable on the available evidence, but the new test needs a Windows-compatible rename or platform guard before Windows test runs can pass.

Explanation
The description follows the template's main sections (Problem, Change, Scope and approval, Verification). The Problem section gives the failing behavior and a reproduction. The Change section explains the stats, patch, per-file load, fallback, and pointer-format changes. Scope and approval links discussion #6688 and states that no maintainer approval exists. Verification gives the new test, the check results, a before/after runtime transcript, and items not checked. The description also states the model and harness used, as the template requests. Two gaps remain: the template asks for a link to the triaged issue or an explicit maintainer approval comment, and the description says there is none; and the template asks for before/after screenshots for UI changes, which the author says were not captured. The author does explain why the client is unchanged and why the UI evidence is missing.

verified on linux with the real background dev server, repository Playwright and /usr/bin/google-chrome. projects, threads, repositories and changes were created through the app using real Codex gpt-6.1-sol turns.
on github/main (3d369d5596), Changes and Uncommitted omitted the nested edits with diff.submodule=log; requesting nested file context failed. on the original PR head, ordinary nested changes worked, but pointer-only bumps disappeared, pure rename headers lost their submodule prefix, staged removal could expand a retained checkout, and a staged symlink listed in .gitmodules exposed files outside the workspace.
fixed these in 911c7e1338009785de43ecee253c644781e491b5, pushed to the existing contributor head. expansion now requires a real indexed gitlink and contained checkout, preserves pointer rows when expansion has no files, and prefixes rename/copy headers. staged deletion also survives an untracked retained checkout.
re-verified the final running app: Changes shows committed and dirty submodule edits alongside the parent file; Uncommitted shows only dirty edits; selecting the commit excludes dirty edits. context expansion loads the actual nested file. pure rename paths are prefixed, empty bumps and staged removal retain the pointer row, and outside contents stay absent from symlink previews.
short transcript from authenticated WebSocket requests through the running web client:
review.getDiffPreview (working-tree): libs/greeting/notes.txt, top.txt
review.getDiffPreview (branch-range): libs/greeting/greeting.js, libs/greeting/notes.txt, top.txt
review.getDiffPreview (commit): libs/greeting/greeting.js, libs/greeting/notes.txt
review.getDiffFileContents: correct 60-line old/new contents for all three sources
per-file nested preview: passed
rename: sub/old-name.txt -> sub/new-name.txt
empty bump: sub pointer retained
staged removal with dirty retained checkout: sub deletion retained
symlink: no outside-only.txt or sentinel in either preview

this follow-up did not recapture ui evidence. the app opened in chrome, but a fresh raw websocket preview request timed out, so the merged head's live preview behavior remains unverified in this run. hosted ci is running after the fork-workflow approval cleared. the earlier macroscope human-approval comment remains for the maintainer.

Guard the tab-containing rename on Windows.
git mv lib.txt "renamed\tlib.txt" uses a filename that Windows rejects. If this test runs on Windows, guard the rename and all assertions that depend on renamed\tlib.txt, including the later escaped check. Alternatively, use a rename target that is valid on every supported platform while still exercising the required quoting behavior.
