Problem

Since #25877 the Threads sidebar is an ARIA tree with a single Tab stop. With NVDA, Tab reaches one thread and its buttons, then leaves the sidebar, so no other thread or its Settle and Snooze buttons can be reached with Tab. Each row's spoken name also runs its title, status, buttons and branch together. Before #25877 the sidebar was a list of buttons that worked with Tab and you didn't have to enter focus mode to browse the threads. All threds could be browsed by using browse mode. Details in #26562.

Change

Go back to the pre-#25877 list, and keep the keyboard additions that don't need a tree:

  • The thread <ul> is role="presentation" again. Thread rows and drafts are role="button" tabIndex={0}. Section headers, project folder headers and "load older" are plain buttons. Every row and its buttons are in the Tab order.
  • sidebarTree.ts keeps Up/Down, Home/End, Left/Right, Shift+F10 and focus following a moved row. It no longer manages tab indexes or writes aria-level, aria-posinset and aria-setsize.
  • workspaceFocus.ts (F6) and ChatView.logic.ts (composer refocus) selected role="treeitem". They now use the existing data-sidebar-row marker.
  • docs/user/keyboard-focus.md describes Tab again.

Unchanged: F6, F2 rename, the sidebar shown/hidden announcement, visuals, and mobile. Out of scope: nested buttons in a row (#13959) and the Settings nav.

Trade-off: the tree announced position and level in focus mode ("2 of 6 level 1"). The list doesn't, as before #25877.

Scope and approval

Fixes #26562. The issue isn't triaged yet, and no maintainer has approved this direction. The change restores behavior from before #25877 rather than adding new behavior.

Verification

Tests. In sidebarTree.browser.test.ts, two Tab-order assertions fail on main ([0, -1, -1] and [0, -1]) and pass here. The arrow, expand, context menu and focus-restore cases still pass, as does the updated refocus case in ChatView.logic.browser.test.ts. vp run check:changed passes.

NVDA. @nibarAhmed tested with NVDA 2026.3 on Windows 11, using T3 Code Nightly 0.1.4-nightly.20261028.3824 as the before and a desktop dev build of this branch as the after. Speech was recorded over NVDA Remote. The two builds had different threads, so the titles differ.

pingdotgg#25877 turned the sidebar into an ARIA tree with one Tab stop. NVDA treats a
tree as a focus-mode widget, so browse mode could no longer read the threads,
Tab no longer reached them, and a row's buttons were only reachable after
arrowing to that row.

Rows, drafts, section and folder headers go back to buttons in the Tab order
under the presentation list. Arrow keys, Shift+F10 and F2 still work, and
focus still follows a row that moves shelves.

Walkthrough

The sidebar replaces ARIA tree semantics and a single Tab stop with focusable rows and actions. Arrow-key navigation and focus restoration remain available through updated sidebar logic. Focus selectors, browser tests, and keyboard-focus documentation now target the button-based list.

Changes: Sidebar navigation

Layer / File(s) Summary
Restore sidebar list semantics
apps/web/src/components/Sidebar.tsx, apps/web/src/components/sidebar/*, apps/web/src/components/ChatView.logic.ts, apps/web/src/lib/workspaceFocus.ts, apps/web/src/components/ChatView.logic.browser.test.ts
The sidebar list uses presentation semantics. Thread and draft rows use the button role and are in the Tab order. Focus selectors target rows marked with data-sidebar-row or the current-page marker.
Update sidebar navigation and focus restoration
apps/web/src/lib/sidebarTree.ts, apps/web/src/lib/sidebarTree.browser.test.ts, docs/user/keyboard-focus.md
The navigation logic discovers visible rows and uses arrow keys, Home, and End to move focus without opening rows. It tracks the focused row and restores focus after relevant mutations. Tests and documentation reflect the row and action Tab order.

Full details: Description check

Explanation

The description includes all required sections: Problem, Change, Scope and approval, and Verification. It explains the behavior change, affected components, scope limits, test results, NVDA validation, and the untested VoiceOver case. The Scope and approval section identifies issue #26562 but does not include a direct approval comment link; the description remains mostly complete.

Full details: Linked Issues check

Explanation

Only #26562 is directly linked and active. Its coding requirements are: restore list semantics before #25877; use <ul role="presentation">; make thread rows, drafts, section headers, project folder headers, and "load older" normal buttons with tabIndex={0}; keep each row's buttons in the Tab order; keep F6, Shift+F10, F2, and the shown/hidden announcement; and replace the treeitem selectors in workspaceFocus.ts and ChatView.logic.ts. The whole-PR diff at head 2af6b97 meets these points. Sidebar.tsx sets role="presentation" on the thread <ul> and removes SIDEBAR_TREE_PROPS. The Show more settled button drops role="treeitem" and tabIndex={-1}. The earlier summary states that rows, drafts, section headers, project folders, and load-older controls lose treeitem and tabIndex={-1}. sidebarTree.ts keeps arrow-key, Home/End, expand, Shift+F10, and focus-restore behavior, and no longer writes aria-level, aria-posinset, or aria-setsize. workspaceFocus.ts and ChatView.logic.ts select data-sidebar-row. Tests were updated for Tab order and refocus. The change since the previous review is the merge of main in 2af6b97. The Sidebar.tsx diff for that change only removes the SIDEBAR_TREE_PROPS import and spread, and the author reports check:changed passes. Maintainer prior-approval discussion is a process matter, not a coding requirement, and was not assessed here. Not verified: the shown/hidden announcement behavior and VoiceOver, which the PR states were not tested. The sidebarTree.ts diff exceeded the inspection buffer, so the full refactor was assessed from the PR summary and the previous assessment.

Full details: Out of Scope Changes check

Explanation

Every changed file maps to #26562. The source changes are Sidebar.tsx, SidebarThreadRow.tsx, SidebarDraftBlock.tsx, SidebarListMarkers.tsx, SidebarProjectFolderHeader.tsx, sidebarTree.ts, workspaceFocus.ts, and ChatView.logic.ts. The test changes are sidebarTree.browser.test.ts and ChatView.logic.browser.test.ts. The documentation change is docs/user/keyboard-focus.md. The merge commit 2af6b97 changes only the import in Sidebar.tsx. The Settings nav tree role is left unchanged and is named as out of scope. No nested row-button redesign appears in the change set. The nested-button work remains out of scope under #13959. The sidebarTree.ts diff exceeded the inspection buffer, so its scope was judged from the PR summary and the previous assessment, which found no unrelated behavior.

the prior-approval rule applies to this change in sidebar navigation. the diff replaces the roving tree with every row in the Tab order and removes its level/position semantics; the description explicitly says no maintainer has approved that direction. the NVDA browse-mode and row-access problems in #26562 remain useful and deserve a fix. please obtain maintainer approval for the tree-to-list direction and its accessibility trade-offs, or agree on a narrower repair, then request reconsideration. the existing NVDA evidence should be retained.

this is an unexecuted dry-run draft.

Reopening: the list direction is approved in #26562 (comment).

I tested 44a5b303c5 merged onto main 05c0ed7da6, side by side with main, in the web app on Linux with a copy of real data (normal and folder sidebars, and a phone-width sheet):

  • Tab reaches every thread and its Snooze and Settle buttons. On main it leaves the sidebar after the first thread.
  • Up/Down/Home/End, Left/Right, Enter and Space, Shift+F10 and the Context Menu key, F2, F6 and Shift+F6, settling from the keyboard, drafts, folder headers and the composer refocus on window focus all behave as on main.
  • After "Show 25 more", focus now stays on the button. On main it jumps to the Settled header.
  • vp run check:changed passes, and React render counts match main in every render scenario.

The branch conflicts with main in one import in apps/web/src/components/Sidebar.tsx: keep liveShellEnvironmentIdsAtom from main and drop SIDEBAR_TREE_PROPS. Could you merge main, or turn on "Allow edits by maintainers" so we can do it? We're also checking it with NVDA on Windows.

🤖 Claude Opus 5.5 responding on behalf of @nibarAhmed

Merged main into the branch in 2af6b97. The only conflict was the import in apps/web/src/components/Sidebar.tsx, resolved as you said: kept liveShellEnvironmentIdsAtom from main and dropped SIDEBAR_TREE_PROPS. Nothing else from main uses the sidebar's tree roles; the remaining role="tree" is the Settings nav, which this PR doesn't touch.

vp run check:changed passes on the merge: format, lint, knip, typecheck, and 209 tests.

"Allow edits by maintainers" was already on, so you can push to the branch directly if anything else comes up.

Verified in a real dev environment

verified as-is at 2af6b97889fb706946d39e5ce60def69882f970f on a linux boat vm, using the repository's playwright and /usr/bin/google-chrome against real background dev servers. no source changes were needed.

  • reproduced on github/main (60aec28a9c) in ../main: tab from a thread goes to snooze, settle, then settings, skipping the other threads.
  • on the exact pr head, the same sequence reaches the next thread, its snooze and settle actions, the next draft row, and the settled header. chromium's accessibility tree exposes the threads as named buttons without a sidebar tree widget.
  • added a real git project through the app and created two conversations with codex gpt-6.1-sol. both returned their requested replies on main. an additional turn on the pr head returned Sidebar PR head verified. through the same web composer and provider path. the comparison uses copies of the data created through the app, without mocks or seeded fixtures.
  • checked up/down, home/end without opening another thread, shift+f10, the f2 rename editor, f6/shift+f6, settled expansion/collapse, folder expansion and parent navigation, and keyboard settle/unsettle. focus followed a non-active row into settled while the open conversation stayed unchanged.
  • vp run check:changed 30654b3e91a51937d1dba18fc83af19d8003f5ca passed through blacksmith-check: format, lint, knip, affected typechecks, 209 tests across 9 files, and the 8 affected react compiler checks. the explicit comparison is the pr's merge base, fetched into the worker's shallow checkout. hosted ci reports 28 successful checks.

both screenshots show the result after three tab presses from the first thread. the project points at the task checkout, so its git panel shows the task branch in both captures; the main web/server process ran from the separate main worktree.

before: main skips the other threads and focuses settings

after: the same tab sequence focuses the next thread

before: tab leaves the sidebar after one thread's actions

after: tab reaches every thread and its actions

Not verified

nvda on windows and voiceover on macos, including spoken output and browse/focus-mode transitions, cannot be exercised on this linux vm. electron's native context-menu route, native ios/android clients, relay/tunnel connections, and the older-settled pagination control were not exercised. the linux web checks prove keyboard reachability and accessibility roles, not screen-reader speech.

Tested this against main on both sidebar layouts, keyboard only. Each run starts in the sidebar search box and presses Tab; the caption box is an overlay added for the recording, not part of the app. Left is main (30654b3, the tree), right is this PR (2af6b97, the list).

Card layout (default)

card-side-by-side.mp4

On main, Tab stops on one row (the Settled header) and then leaves the sidebar, ending on Pull requests after 6 presses. With this PR, Tab reaches every thread, its Snooze and Settle buttons, the Working and Settled headers, and each settled thread with its Un-settle button.

Boring sidebar (Labs → group by project)

boring-side-by-side.mp4

On main, Tab is on Settings by press 6 without reaching the thread rows. With this PR it goes through the project folder, its threads, and on to the settled threads' Un-settle buttons.

CI passes, and the branch merges cleanly with current main. Not shown: NVDA speech output. The Windows VM wasn't available, so this checks Tab order only. The fix is the standard one for #26562: focusable rows inside the navigation region instead of an ARIA tree.

* fix(web): play completion sounds without delay (pingdotgg#29146)

Completion alerts waited two seconds after the client received a completed thread state. Audio was also fetched and decoded only when an alert needed to play, adding a first-play delay.

Notify immediately when the thread shell reports completion, and preload both sounds when a user gesture unlocks audio. Keep completion deduplication and suppression for existing, archived, and stopped runs.

This intentionally removes the continuation grace for completion alerts. A completed run can now notify before an automatic continuation starts. The sidebar's two-second placement grace and server settlement behavior remain in place.

Validation: `vp run check:changed` passes after merging current main, including 40 affected tests, formatting, lint, unused-code checks, affected typechecks, and React compiler checks. Tests cover immediate completion, duplicate suppression across reconnects, preloaded audio reuse, and retrying failed loads on alerts without retrying on every gesture. Audible timing has not been verified in a live client.

* fix(desktop): prepare macOS x64 bytecode under Rosetta (pingdotgg#29484)

* fix(server): keep PR watches active after host failures (pingdotgg#29450)

## Problem

PR watches stopped after eight failed host reads, so a prolonged network outage prevented later CI and review updates from reaching the thread.

## Change

Keep watches active after provider failures reported as `failed`. Read detail and activity concurrently without allowing an activity failure to cancel or hide a permanent detail failure. Repeated known permanent failures still stop the watch and notify the agent; rate limits still pause reads. Non-rate-limited GitHub HTTP 403 responses and GraphQL `FORBIDDEN` responses now use a distinct `forbidden` reason so access refusals are counted instead of retried indefinitely. GraphQL error types survive the client mapping, after the existing requested-reviewer fallback.

The provider's `failed` category also includes unclassified host and decode errors. Those continue retrying at the existing two-minute cadence until the watch ends or is stopped. A fixed outage deadline would recreate the recovery failure for longer outages.

## Scope and approval

This is a focused fix for an obvious bug in existing PR watch recovery, covered by the small bug-fix exception in CONTRIBUTING.md. The changes cover watcher recovery, a GitHub failure classification needed to preserve permanent-error handling, and their regression tests. The new server-side `forbidden` reason does not change RPC contracts or add settings.

## Verification

`vp run check:changed` passed, including 154 tests across five files. Regression coverage includes a 30-minute outage followed by one CI-success notification, mixed activity/detail failures, resetting a prior failure count, and repeated forbidden reads stopping the watch. Provider tests distinguish HTTP 403 and exclusively permanent GraphQL refusals from retryable HTTP 503 and mixed or untyped GraphQL errors. The mixed-failure and GraphQL classification cases failed before their fixes. Seven focused requested-reviewer fallback/refusal tests also pass.
