fix(desktop): quit no longer orphans a backend that is slow to stop - #22572
Quitting the desktop app can leave its backend child running as an orphan. When a backend's graceful shutdown takes longer than the 5 second SIGTERM grace, the app exits anyway. The backend keeps running under launchd (ppid 1), still holding statev2.sqlite and its provider agents, until the next launch cleans it up. On a real install this made quit look hung for over 10 minutes, and an offline database repair could not get the database to itself.
The cause is a timeout race. stopAllPoolInstances waits stop({ timeout: 5s }) per backend. Closing the run scope reaches the spawner's release (terminateProcessGroup): SIGTERM to the process group, wait forceKillAfter (DEFAULT_BACKEND_TERMINATE_GRACE, 5 s), then SIGKILL and up to one more second for the group to exit. The quit wait equals the grace, so it expires first, markComplete lets the app exit, and the pending SIGKILL dies with the process. The updater does the same before quitAndInstall.
Change
DesktopBackendManager exports BACKEND_QUIT_STOP_TIMEOUT, the grace plus 2 seconds to cover the SIGKILL and the spawner's one-second exit wait. Quit (stopAllPoolInstances) and the updater's pre-install stop both use it. The grace is unchanged at 5 s. A backend whose teardown truly never finishes still cannot hold quit past the bound; the existing test for that now uses the new bound.
Scope and approval
A very small, focused fix for an obvious bug: two call sites used a deadline equal to the kill grace, so the force kill could never land before the app exited. No product behaviour or setting changes. Related, and not resolved by this PR: issue #13747 (accepted; backend outlives a crashed main), with its separate open PR #13749 (lifetime pipe). The lifetime pipe does not cover this case, because a backend whose graceful shutdown hangs ignores that signal just as it ignores SIGTERM. Here the desktop is alive and must finish the kill itself.
Verification
Reproduced on a real dev desktop, built from this branch's base with isolated .t3 state and --use-mock-keychain. I froze the backend with SIGSTOP to stand in for a hung graceful shutdown, then sent NSRunningApplication.terminate to the main pid.
Before: main exited at 5 s; the backend was left behind (T, ppid 1) and still alive after 60 s.
After: the backend was SIGKILLed at 5 s and main exited at 5 s, with no orphan.
With idle, unfrozen state, quit takes about 1 s both before and after, so the normal path is unaffected.
New test, the quit stop deadline waits for a backend that only exits at the force kill: it calls stop({ timeout: BACKEND_QUIT_STOP_TIMEOUT }), the call both quit paths make, against a backend that finishes tearing down 1 s after the grace. It passes with the change and fails with the old 5 s deadline.
Three independent review rounds, GPT-6.1 Sol (high). Round 1 found the updater path with the same race, fixed here. Rounds 2 and 3, the latter after the rebase, had no actionable findings.
Not checked:
Windows/WSL at runtime. That path uses taskkill /T /F, which kills immediately, so only the outer wait changes.
A real updater install.
Why a production backend's graceful shutdown hung for minutes. That is a separate server-side question this PR does not change.

Macroscope's review found this PR approvable — Desktop quit and update installation allow two additional seconds for backend cleanup after the existing termination grace. The change is bounded to shutdown timing and leaves the process termination policy unchanged.

The backend manager exports a shutdown timeout equal to the termination grace period plus two seconds. Desktop quit and update installation use this timeout when stopping backend instances. A test covers delayed teardown through the configured timeout.

pingdotgg/t3code#22983 — The issue describes a five-second stop deadline that can expire before backend force-kill completes.
pingdotgg/t3code#23372 — The issue reports a backend left alive after desktop quit and the resulting ownership lock failure. This change extends the quit deadline.

Merge Risk: Minimal · up to f4877
Shutdown now allows more time for backend termination. Add caller-level regression coverage; no current failure is established.
Security architecture risk: Low · up to 187a5
The longer shutdown window addresses an existing race without adding permissions, exposed interfaces, or new process ownership. Residual uncertainty remains because actual force-kill and process-group cleanup were not verified across supported platforms.
Retained concerns
No architecture-level concerns identified.
Security review details
Security Blast Radius
observed — The changed deadline applies to every backend instance returned by the desktop pool during quit and update installation, rather than only the primary backend.
Trust Boundaries and Controls
observed — The existing stop transition serializes state mutation, clears desiredRunning, interrupts pending restart work, and uses run-identity checks during cleanup. These ownership and restart controls are unchanged by the timeout adjustment.
Resilience and Maintainability Implications
observed — The deadline bounds waiting for scope closure and the backend fiber, not the entire stop operation: shutdown callbacks and restart interruption precede that wait. Timeout and eventual cleanup behavior are pre-existing; seven seconds is not an unconditional whole-quit or process-exit guarantee.

App quit, and the updater before quitAndInstall, waited 5 seconds for
each backend to stop. That is exactly the SIGTERM grace before the
spawner's SIGKILL, so when a backend's graceful shutdown hung, the wait
ended first, the app exited, and the pending SIGKILL died with it. The
backend kept running as an orphan, holding the state database and its
provider agents, until the next launch reaped it.
Both paths now wait for the grace plus the SIGKILL and the spawner's
one-second exit wait, so a hung backend is always killed before the app
exits. A backend whose teardown truly never finishes still cannot block
quit beyond that bound.

Exercise the DesktopApp quit path in the regression test.
The test passes BACKEND_QUIT_STOP_TIMEOUT directly to instance.stop. It does not call stopAllPoolInstances, the changed DesktopApp quit caller. Reverting that caller to five seconds would not fail this test. Add a focused quit-path test with a backend that exits after the five-second grace period.

Update the quit-stop regression test to exercise the DesktopApp quit path
through stopAllPoolInstances instead of calling instance.stop with
BACKEND_QUIT_STOP_TIMEOUT directly. Use a backend that exits after the
five-second grace period and assert the quit path waits for its teardown, so
reverting the caller’s timeout to five seconds fails the test.
merged github/main (67eebaca23) with a merge commit, no rebase. the one conflict was the effect imports in apps/desktop/src/app/DesktopApp.ts: main added Config, this pr dropped the now-unused Duration. kept Config, dropped Duration. the pr diff against main is unchanged (4 files, +65/-3). vp run check:changed passed through blacksmith-check (format, lint, knip, typecheck, 53 desktop tests). no other changes.

verified unchanged head 2b0a20d76d33990f42c745a78811fa2ff90f6d4f on linux with real electron, its owned backend, and google chrome driven through the repository's playwright dependency. created a project for a real git repository through the app, then completed real codex gpt-6.1-sol turns that executed pwd. used isolated development state and one application backend at a time.
reproduced on github/main (575579d68a): froze the real backend with SIGSTOP, then invoked electron's normal app.quit() lifecycle. electron exited in 5.061 seconds; backend pid 16332 survived in stopped state with parent pid 1. it remained alive at the later process check and was explicitly cleaned up.
repeated on this exact pr head: electron exited in 5.087 seconds and backend pid 21889 no longer existed. the force kill completed before desktop exit.
restarted the desktop after that forced shutdown, opened the saved thread, recovered both earlier turns, and completed another real codex turn (RESTART-OK).
closed the normal linux desktop window with its backend unfrozen: electron exited in 357 ms and backend pid 26422 no longer existed.
paired chrome to the desktop-owned backend and completed another codex turn through the web client. the recording below shows that client/provider path, rather than the shutdown process check.
ran vp test run apps/desktop/src/backend/DesktopBackendManager.test.ts apps/desktop/src/updates/DesktopUpdates.test.ts through blacksmith-check: 44 tests passed. the existing 33 pr checks were successful. no source edits or pushes were needed.
macos and windows/wsl native shutdown were unavailable on this linux vm. a real updater download/install was not exercised because this development desktop has no update feed. updater behavior has focused test coverage only. the production cause of a naturally hung backend teardown was not reproduced; SIGSTOP deliberately made the real backend unable to handle graceful shutdown. active provider-turn shutdown, additional pooled backends, remote/relay/tunnel connections, and native mobile clients were not exercised.

Cover the deadline selected by the desktop quit path.
The new test supplies BACKEND_QUIT_STOP_TIMEOUT directly to instance.stop. It does not exercise the DesktopApp quit helper. The existing shutdown test also has an empty backend pool, so a regression to the five-second caller timeout would still pass both tests.
Extend the existing DesktopApp.test.ts shutdown case with a delayed backend. Assert that DesktopApp.program remains pending after five seconds and completes after the delayed backend exits.
